Replace “keep me posted” with a useful agreement.

Specify the milestone, exception, channel, and timing that would make an update worth sending.

Name the purpose of the update

Before requesting more reporting, ask what you need to do with the information. You may need to approve a change, remove a blocker, coordinate another team, or simply know that an agreed milestone is complete. Different purposes call for different levels of detail.

“Keep me posted” leaves the sender to infer both the content and the timing. A useful agreement tells them what would change your next action.

Choose milestones and exceptions

Name the normal review point and the exceptions that require earlier attention. A weekly summary might be appropriate for routine progress, while a dependency that threatens a commitment may need a separate escalation. Set thresholds that fit the actual work.

Hypothetical example: “Send a short update when the review is complete. Raise any missing approval that puts the agreed delivery date at risk as soon as you identify it.” This is clearer than asking for more frequent messages without explaining why.

The useful question

What information would let the next person make a better decision?

Keep the format proportional

Agree on a channel and a small set of fields: current state, next action, blocker, and decision needed. Add detail only when it supports the recipient's responsibility. A concise update should not omit a material risk merely to fit a preferred length.

Avoid requiring the same information in several places unless there is a clear reason. If a shared record is authoritative, use the update to point to the relevant change rather than creating another competing version.

Close the loop when the agreement fails

If an update arrives too late or contains the wrong information, review the agreement with the sender. Was the trigger clear? Was the channel monitored? Did the recipient respond when an exception was raised? Reporting is a two-way operating arrangement.

Adjust the frequency or content when the work changes. A useful update agreement should make decisions easier, not become a permanent reporting ritual whose original purpose has disappeared.

Take it into practice

Review one priority, one pending decision, one important conversation, and one commitment to stop or reconsider.
